    📊 What’s the right KPI to measure an AI agent’s performance? Here’s the trap: most companies still measure the wrong thing. They track activity (tasks completed, chats answered) instead of impact. Based on my experience, effective measurement is multi-dimensional. Think of it as six lenses: 1️⃣ Accuracy – Is the agent correct? Response accuracy (right answers) Intent recognition accuracy (did it understand the ask?) 2️⃣ Efficiency – Is it fast and smooth? Response time Task completion rate (fully autonomous vs guided vs human takeover) 3️⃣ Reliability – Is it stable over time? Uptime & availability Error rate 4️⃣ User Experience & Engagement – Do people trust and return? CSAT (outcome + interaction + confidence) Repeat usage rate Friction metrics (repeats, clarifying questions, misunderstandings) 5️⃣ Learning & Adaptability – Does it get better?     CSAT measurement must be more than just a score. Many companies prioritize their Net Promoter Score (NPS) as a measure of Customer Satisfaction (CSAT). But do these methods truly give us a complete understanding? In reality, surveys are not always accurate. Bias can influence the results, ratings may be misinterpreted, and there's a chance that we didn't even ask the right questions. While a basic survey can indicate problems, the true value lies in comprehending the reasons behind those scores and identifying effective solutions to improve them. Here’s a better way to look at CSAT: 1. Start with Actions, Not Just Scores: Observable behaviors like repeat purchases, referrals, and product usage often tell a more accurate story than a survey score alone. 2. Analyze Digital Signals & Employee Feedback: Look for objective measures that consumers are happy with what you offer (website micro-conversions like page depth, time on site, product views and cart adds). And don’t forget your team! Happy employees = Happy customers. 3. Understand the Voice of the Customer (VoC): Utilize AI tools to examine customer feedback, interactions with customer support, and comments on social media platforms in order to stay updated on the current attitudes towards your brand. 4. Make It a Closed Loop: Gathering feedback is only the beginning. Use it to drive change. Your customers need to know you’re listening — and *acting*. Think of your CSAT score as a signal that something happened in your customer relationships. But to truly improve your business, you must pinpoint the reasons behind those scores and use that information to guide improvements. Don’t settle for simply knowing that something happened, find an answer for why it happened. They spent £50k on the former and afterwards, we ran some experiments to test effectiveness. Here are the results: → PR campaign CAC: ~£450 → Facebook CAC: £18 It shows the importance of measuring impact in both traditional marketing and growth hacking. Michael Kaminsky (Co-founder of marketing analytics firm, Recast) and Mike Taylor (founder of training platform, Vexpower) recently guested on Lenny’s Newsletter, explaining how today’s top brands measure marketing attribution and incrementality through 65+ case studies. Understanding these 3 techniques will help you avoid the costly mistake made by my client: 🔸 Digital Tracking/Multi-touch Attribution (MTA) Benefits: > Leverage the data you’re accumulating daily > Easy to implement Drawbacks: Attribution can lead to a bun fight over resources when one channel appears better than another. Airbnb reminds us that MTA shows what your customer journey looks like today – indicating the touchpoints for improvement, so you can adjust your marketing mix. 🔸 Marketing Mix Modelling (MMM) Benefits: > Uses aggregated data, so no privacy concerns > Facilitates measurement of offline/traditional marketing campaigns Drawbacks: Historically, MMM is expensive to implement and slow to produce results, but Uber is just one of the companies returning to MMM in light of the impending cookie switch-off and Apple IDFA changes. 🔸 Testing/Conversion Lift Studies (CLS) Benefits: > More accurate measurement than click-through rates > Can be tailored to specific campaigns, making it ideal to measure growth hacking experiments Drawbacks: CLS can be impractical or cost-prohibitive to set up. Geography is quite often the go-to, allowing brands like Netflix to test the impact of their billboard campaigns, for example. I’ve said it before, “no amount of data is enough data”, which is why these measurement techniques should be used in combination. I’m pleased to see that Kaminsky and Taylor and 40% of their sample population are in agreement, including Mcdonald's, who used CLS to validate their MMM model. Measurement is only part of the equation. You need to interpret the results for them to have any utility. I recommend a weekly sprint approach for monitoring experimentation results, which can be adapted to impact measurement: → Review performance against your benchmark/hypothesis → Are the results and benchmarks aligned?     A few weeks ago, I was in a conversation with a VP at a major fintech in India. We were talking about an incident which lead to downtime and impacted few thousands of dollars in a matter of minutes. As we discussed how to handle these situations better, we kept coming back to one question: What’s the story of that incident, and how can data help us uncover it? At DevDynamics, this question is at the core of what we do. Engineering visibility doesnt end at metrics, infact it begins from them to tell the right story, the kind that leads to real solutions. Here is what we came up with. Imagine an outage hits your platform. Everyone’s asking what went wrong. Where do you start? You begin by gathering the pieces of the story: 1️⃣ 𝐓𝐡𝐞 𝐎𝐩𝐞𝐧𝐢𝐧𝐠 𝐂𝐡𝐚𝐩𝐭𝐞𝐫: 𝐇𝐨𝐰 𝐐𝐮𝐢𝐜𝐤𝐥𝐲 𝐃𝐢𝐝 𝐖𝐞 𝐀𝐜𝐭? - 𝐌𝐞𝐚𝐧 𝐓𝐢𝐦𝐞 𝐭𝐨 𝐑𝐞𝐜𝐨𝐯𝐞𝐫𝐲 (𝐌𝐓𝐓𝐑): This tells how fast your team resolved the issue. When we piece together these metrics, a clearer story emerges. Here are the top 5 defect-related metrics that I have been capturing in my projects: 1. Defect Resolution Time: This measures the typical duration to resolve and close identified software bugs. It helps in estimating the completion of defect fixes and testing, facilitating release planning. 2. Defect Open vs Closed Trend: This metric compares the number of newly reported defects to those resolved over time. A decreasing trend in open defects, with more defects being closed over time, indicates progress towards a stable release. 3. Defect Reopen Rate: This represents the percentage of defects that reoccur after being declared as fixed. A high rate suggests potential shortcomings in fix quality or testing processes. 4. Defect Acceptance Rate: This is the ratio of accepted defects to total reported during a period. Low acceptance rates may signal gaps in domain knowledge or requirement understanding among testers. 5. Defect Leakage Rates: This refers to defects discovered post-release as a percentage of total defects found. This metric assesses the quality of testing conducted prior to product launch.     Are you customer-centric or survey-centric? According to Gartner, 80% of companies still rely on NPS as their primary feedback source for VoC Programs. If you are one of them, I have to tell you something: you don't have a Voice of Customer program. 𝗬𝗼𝘂’𝗿𝗲 𝗺𝗲𝗮𝘀𝘂𝗿𝗶𝗻𝗴 𝗿𝗲𝘀𝗽𝗼𝗻𝘀𝗲𝘀, 𝗻𝗼𝘁 𝗲𝘅𝗽𝗲𝗿𝗶𝗲𝗻𝗰𝗲𝘀. You’re sampling. Selectively. Superficially. And, frankly, dangerously. What most companies think is a VoC program:  • A follow-up survey after specific customer interactions  • A monthly NPS report or dashboard with sentiment scores, word clouds, and topics  • Trying to understand the root causes of these problems to convince other teams to take action What a real VoC program looks like:  • Listening across every customer touchpoint—support tickets, app behavior, product reviews, cancellation reasons, social comments  • Quantifying broken experiences to the root cause and measuring how much they impact the bottom line  • Discussing and prioritizing initiatives that will impact the bottom-line Because here’s the truth: 𝗦𝗶𝗹𝗼𝗲𝗱 𝗳𝗲𝗲𝗱𝗯𝗮𝗰𝗸 𝗴𝗶𝘃𝗲𝘀 𝘆𝗼𝘂 𝘀𝗶𝗹𝗼𝗲𝗱 𝗶𝗻𝘀𝗶𝗴𝗵𝘁𝘀.     Most teams measure “handling time” wrong. They take the time from ticket creation to closure. Which sounds fine… until you realize 80% of that time is just waiting. Waiting for the customer to reply. Waiting for engineering to check something. Waiting for someone to take ownership. That’s not handling time. That’s calendar time. When we analyzed hundreds of tickets, we found the real signal lives inside the helpdesk logs — the moments when agents actually do something. Here’s how to measure handling time properly: 1️⃣ List every agent action on a ticket (reply, internal note, assignment, status change). 2️⃣ Sort them by time. 3️⃣ Group nearby actions — anything within 30 to 45 minutes of each other counts as one active work block. 4️⃣ Each block starts when an agent acts and ends when there’s no new activity for more than ~45 minutes, or when the ticket is set to “pending” or “on hold.” 5️⃣ Sum the duration of all those blocks. That’s your true handling time. It ignores idle gaps (like overnight waits) and focuses only on the periods when someone was actually working on the issue. It’s obviously not perfect — it won’t capture every nuance or edge case. But it already gives you a far better understanding of where your team’s time really goes than the basic “creation-to-closure” metric ever could. The difference is huge. Two tickets might both be “open” for 3 days. But one had 15 minutes of work total, while the other had 2.5 hours spread across four bursts of activity. Only one of them actually drained your team’s energy. And once you start measuring that way, new questions appear: Why do some tickets need 8 work blocks instead of 2? Why are certain ones constantly reassigned? Why does the same issue take twice as long with another agent? That’s when “handling time” stops being a vanity metric and starts revealing your real bottlenecks. Because improving support efficiency isn’t about closing tickets faster. It’s about removing friction from the work that happens between those timestamps.

MTBF (Mean Time Between Failures) • What it is: The average time a system operates before experiencing a failure. • Purpose: Measures reliability. A higher MTBF indicates fewer failures over time. • Example: A generator that runs for 500 hours between breakdowns has a high MTBF, showcasing dependability. 2. MTTR (Mean Time To Repair) • What it is: The average time taken to repair a system or piece of equipment after it fails. • Purpose: Measures maintenance efficiency. A lower MTTR reduces downtime and enhances productivity. • Example: A machine that is repaired in just 2 hours after failing demonstrates a low MTTR. 3. MTTA (Mean Time To Acknowledge) • What it is: The average time it takes to acknowledge an alert or incident after it is reported. • Purpose: Assesses responsiveness. A lower MTTA ensures that issues are addressed promptly. • Example: A monitoring system alerts a team to an issue, and they acknowledge it within 5 minutes, indicating a low MTTA. 4. MTTF (Mean Time To Failure) • What it is: The average time a system operates before its first failure. Unlike MTBF, it applies to non-repairable systems. • Purpose: Used for systems or components that are not designed to be repaired, providing insights into their lifespan. • Example: A disposable battery lasting 1,000 hours has a high MTTF. ➤How They Relate: • MTBF and MTTR: Together, they determine availability.
