    ‘Our SQL Server was 10X Slower after Migration to the Cloud.’ "But I thought the cloud is the way to go?" That's what one client thought before their migration turned into a nightmare. They moved from their on-premises SQL Server to Azure, expecting performance improvements. Instead, everything ground to a halt. Here's what went wrong: They assumed that hardware on-premises on their physical server is the equivalent in the cloud. - 64 CPUs on-premises converts to 64 CPUs in the cloud - Storage speed on-premises will be similar to what you will get in the cloud Big mistake. On-premises hardware does not convert 1:1. It’s hard to believe, but the SSDs you buy in the cloud are 10 times slower than a laptop SSD on consumer hardware. Basic SSD in the cloud performs like an old USB drive. - USB 2.0 is 60MB/s - SATA SSD is 550MB/s (consumer level hardware) - Mid-range storage solutions reach 3,000-4,000 MB/s - Enterprise level storage solution reach 15,000 MB/s Now when you go to the cloud, you expect the best. But what you’re actually getting is closer to USB 2.0 speed on a basic SSD. It is possible to make cloud storage go faster, but it requires paying extra. The key is knowing what you need. It’s not easy to measure that in your current server… or easy to do in the cloud. And it requires testing. We see a lot of companies who have cut testing down to a minimum. Most companies just migrate and expect everything to work the same: - "We had 64 CPUs here, so we'll get 64 there" - "We had 2TB storage, so we'll buy 2TB SSD" - "Salespeople tell you it will work faster, but forget to add how much it will cost" First, the old server needs to be measured and evaluated on how much throughput it’s consuming. That will determine what your target server requirements are in terms of CPU, storage throughput and RAM. So that’s the bare minimum. If you want to make it more precise, we capture production workload on your old server and replay it on the new server, so we can compare performance at the aggregate or T-SQL call level. Without proper testing, you're gambling on how the migration will go. If you do that, at least have a Plan B as to how you will roll this back.     Most healthcare organizations default to a lift-and-shift during cloud migration. It's fast, easy to sell internally, and feels like progress. But here's why it's a terrible idea: You're literally shifting debt. All the bad architecture, broken pipelines, and unclear logic come with you. This baggage gets a heck of a lot more expensive in the cloud. I’ve seen this story play out too many times... A team lifts everything over in record time. Only to find themselves rebuilding dashboards, chasing bugs, and explaining why “modernization” made things worse. Here's the truth: 🚫 A new platform doesn’t fix a bad foundation. 🚫 Speed means nothing if you’re not creating leverage. 🚫 Lift-and-shift kills momentum when the cracks reappear (and they will reappear) So what can you do instead? This is what I suggest: ✅ Take inventory of what’s working (and what isn’t). ✅ Rethink the data model before you rewrite pipelines. ✅ Modernize in strategic slices (with clear ROI at each step). Ultimately, if you want real transformation, don’t copy-paste the past.     In 2015, our cloud engineering team, led by me, agreed to move a data lake to AWS, and what a mistake that turned out to be! Boy, what a mess! We "thought" we had it covered, but in reality, we had no idea how complex the 'lift and shift' project would be. The problem was not the data migration but the ETLs that fed the data lake (Extract, Transform, Load). Seems obvious now - not then. 1. Software-based ETL Some ETLs move data from one source to another without change. However, most ETLs clean the data, convert formats, merge data from different sources, and apply business rules using software. To move to AWS, we had to either port the ETL code (hard) or rewrite the ETL code for AWS (harder and more expensive). 2. Local Knowledge The engineers who initially set up the ETLs were long gone - no longer employed or retired. The current engineers knew how to keep the ETLs running, and that is it. So when it came time to harness the ETLs on AWS, we made a real mess of it. 3. Trust The minute we fiddled with the ETLs, the client's trust in the data quality dropped. "How do we know you have not changed the data as a result of new or modified ETLs?" I, as the leader, could not answer that question to their satisfaction. The team and I were not confident because we did not have a solid understanding of what each ETL did. As a result, our lack of confidence showed up in our context and communications with the client. They could tell by our tone and behaviors. 4. Deeper Hole There were 53 ETLs. With each ETL we tackled, I felt we were digging a deeper hole, making it harder for the project to validate success. I could sense we were heading for a cliff, and if I didn't get honest with the client, we would take a severe brand punch! Lessons The time came when I had to 1) listen to the team, 2) accept the reality of our misstep, and 3) tell the client we were not going to be successful. The good news is that the CEO and President of Cloud Technology Partners Inc. back our play 100%. They agreed to refund the client's fees and move on to other projects. The most important lessons I learned were to accept failure, acknowledge my part, and work to make the client whole. In hindsight, these lessons seem obvious, but at the time, not so much. Our ego stands in the way of learning. I thank all the Cloud Technology Partners Inc project teams for their courage and resilience in the face of such challenges.
